This isn't a hit piece on other agencies. It's a guide born from a specific frustration: too many businesses come to us after spending 6-12 months with an agency that over-promised, under-delivered, and sometimes caused active damage to their search visibility.
The stories are consistent. "They showed us great reports but nothing changed." "We couldn't get anyone on the phone." "Our rankings actually went down." "They built backlinks that Google flagged as spam."
The digital marketing industry has a trust problem. And the businesses that suffer most are the ones that don't know which questions to ask before they sign.
Here are the red flags — the real ones, not the generic "check their reviews" advice you've read before.
Red Flag 1: Ranking Guarantees
"We guarantee page-one rankings for your target keywords."
Nobody can guarantee this. Not us. Not the best agency on the planet. Google's algorithm considers hundreds of factors, many of which are outside any agency's control — competitor activity, algorithm updates, search behavior shifts, and domain history.
An agency that guarantees specific rankings is either lying to close the sale or planning to target keywords so obscure that ranking for them is meaningless. "Best artisanal HVAC repair for Victorian homes in southeast Plano" — sure, you can rank #1 for that. It's also searched zero times per month.
What an honest agency guarantees: a documented strategy, consistent execution, transparent reporting, and measurable progress. The trajectory, not the destination.
Red Flag 2: Long-Term Contracts as the Default
If an agency requires a 12-month contract before you've seen any results, ask yourself: why?
The charitable explanation is that SEO takes time and they want to ensure they have enough runway to show results. The realistic explanation is that their retention rate is low enough that they need contracts to prevent clients from leaving when the results don't materialize.
Agencies that deliver results don't need contracts. Their retention comes from performance. A month-to-month relationship where you stay because the work is good is a fundamentally healthier dynamic than a relationship where you stay because you're contractually obligated.
There are legitimate reasons for an initial commitment period — typically 3 months to allow enough time for the strategy to take shape. But 12-month contracts with heavy cancellation penalties are designed to protect the agency, not you.
Red Flag 3: You Can't Meet Your Team
"Your account will be managed by our expert team."
Which team? What are their names? What's their experience? Can you talk to them?
If the answers are vague, there's a good chance your account is being serviced by an outsourced team that handles dozens of accounts simultaneously, doesn't know your industry, and follows a generic checklist. The person who sold you the service isn't the person doing the work, and the person doing the work couldn't pick your business out of a lineup.
Ask to meet or speak with the person who will be doing the actual optimization work on your account. If the agency can't or won't arrange this, that tells you something important about how much individualized attention your account will receive.
Red Flag 4: The "Proprietary Process" Black Box
"We use our proprietary methodology to drive results. The details are part of our secret sauce."
This is sometimes legitimate — agencies do develop unique approaches and frameworks. But when pressed for specifics and the answer remains vague, it often means one of two things: they're white-labeling another company's work and don't fully understand what's being done, or the "proprietary process" is a standard approach with a branded name.
You don't need to understand every technical detail. But you should understand the general strategy: what's being optimized, why, and how progress will be measured. An agency that can't explain their approach in terms you understand either doesn't understand it themselves or doesn't trust you with the information.
Red Flag 5: Reporting Without Strategy
Reports should answer two questions: "What happened?" and "What are we doing about it?"
If your monthly report is an automated dashboard showing rankings, traffic, and backlinks — with no strategic commentary, no interpretation of what the data means, and no plan for next month — that's a report designed to check a box, not to inform decisions.
The strategic layer is where the value lives. Any tool can generate charts. The agency's job is to tell you what those charts mean for your business and what adjustments the data suggests.
The Pre-Signing Test
Before you commit to any agency, ask them this: "Can you look at my current site and tell me what you'd fix first?"
An agency that can identify specific, real problems during the sales process is demonstrating competence, not just confidence. They're showing you they understand the work, they can see what's wrong, and they have a perspective on how to approach it.
An agency that responds to this question with "we'd need to do a full audit first" (and charges for it) without offering any initial observations is telling you they either can't see the problems or won't engage until you've committed. Neither inspires confidence.
